Case Study

This document discusses how a coffee shop can use PERT-CPM (Project Evaluation and Review Technique - Critical Path Method) to efficiently complete customer orders. It provides an example of a coffee shop workflow broken into tasks with time estimates. The critical path is identified as greeting the customer, taking the order, processing payment, preparing the order, and cleaning up. By focusing on optimizing tasks along this critical path, the coffee shop can minimize the time needed to fulfill each order. PERT-CPM allows the coffee shop to identify dependencies between tasks and train employees to follow critical paths for quick and efficient order completion.

Topic : PERT-CPM

Case Study
Presented by : Obaira Nabi
Subject: Project Management and
Techniques
Introduction
Project Evaluation and Review Technique (PERT)
PERT is appropriate technique which is used for the projects where the time required
or needed to complete different activities are not known. PERT is majorly applied for
scheduling, organization and integration of different tasks within a project. It
provides the blueprint of project and is efficient technique for project evaluation

Critical Path Method (CPM)
CPM is a technique which is used for the projects where the time needed for
completion of project is already known. It is majorly used for determining the
approximate time within which a project can be completed. It helps in minimising
delays, managing dependencies, and ensuring successful project completion
Case Study
The often fast-paced environment of a modern coffee shop requires
employees to complete tasks, including making drinks and completing
sales, in short amounts of time. A coffee shop using the PERT-CPM
method can train employees to follow specific steps along critical paths to
complete customer orders quickly with little wasted time. This can include
assigning specific customer service tasks to each employee over a given
shift. For example, one employee focuses on taking customer orders while
another employee focuses solely on making coffee drinks. The division of
labor allows for overall faster delivery of customer orders.
With respect to this, you have to draw the network & find the Critical Path
using the PERT for CCD. Activities & their times are given on next slide.
Task Predecessor Optimistic Most Likely Pessimistic

A None 5 8 17

B A 6 11 22

C A 5 10 21

D B,C 11 13 27

E B,C,D 5 7 21

F D 6 8 10

G E,F 2 4 12
Critical Path Method (CPM)
1. List Activities
SERIAL NUMBERS ACTIVITIES SYMBOL/ CODE

1 Greet the Customer A

2 Ask the customer their order B

3 Enter the order in the system C

4 Process the payment D

5 Prepare the order E

6 Serve order to the customers F

7 Clean up for the next order G

2. Identify Dependencies

A. Greet the customer. E. Begin preparing the order

B. Ask the customer their order. F. Serve orders to customers

C. Enter the order in the system. G. Clean up for the next order

D. Process the payment

3. Create a Network Diagram

(B) Ask the (F) Deliver

(D) Payment
customer order to the
Processing
their order customer

(G) Clean up
(A) Greet the
for the next
Customer
order

(C) Enter the (E) Begin

order in the preparing the
system order
4. Estimate Task Duration

Task Predecessor Optimistic Most Likely Pessimistic Expected Duration

A None 5 8 17 9

B A 6 11 22 12

C A 5 10 21 11

D B,C 11 13 27 15

E B,C,D 5 7 21 9

F D 6 8 10 8

G E,F 2 4 12 5

Expected duration = (Optimistic + 4 x Most Likely + Pessimistic) / 6

5. Calculate the critical path

The critical path for this coffee shop process is: Greet the customer

A-> B -> D -> E -> G

The total expected duration of the critical path is:  9 + 12 + 15 + Ask the customer their order
9 + 5 = 50 minute

Therefore, if the coffee shop wants to minimize the time it takes

to complete this process, it should focus on optimizing the tasks
along this critical path. Process the payment

Begin preparing for the order

A-> B -> D -> E -> G

Clean up for the next order

Conclusion
The PERT-CPM method involves breaking down tasks into smaller
steps and assigning specific time estimates for each step. This can help
managers identify critical paths, which are the sequence of tasks that
need to be completed in order to finish a project or task. By focusing on
these critical paths, employees can work efficiently and quickly,
reducing the overall time it takes to complete customer orders.

In the provided case study, it is clear that some tasks are dependent on
others, as indicated by the "predecessor" column. By understanding
these dependencies and focusing on the critical paths, coffee shop
managers can optimize their staffing and training processes to improve
efficiency and customer satisfaction.
