ACME Mills Private Limited

Company Overview:
The manufacturing company selected for this assignment is “ACME Textiles” located in Karachi,
Pakistan. ACME Textiles specializes in the production of high-quality textile products, including
fabrics, garments, and home textiles. It has a capacity to manufacture 700,000 meters of fabric
and 1000,0000 Lbs of terry products per month. The manufacturing facility is equipped with
latest wrapping; sizing, weaving and stitching machines. The company has been operating for
over two decades and has established a strong reputation for its craftsmanship and attention to
detail. However, ACME Textiles is currently facing several challenges related to efficiency,
quality, and cost reduction.
Products
Hotel Textiles
They Include :
 Bed linens in various thread counts
 Pillows
 Towels
 Waterproof mattress pads.
Home textiles
AXME also provide a wide range of home textiles perfect for creating a comfortable and inviting
atmosphere in any household. Home collection includes:

 Soft and luxurious bath towels


 Cozy blankets for all seasons
 Stylish bedding sets
 Decorative pillows that add a touch of elegance to any room.
Process Mapping and Analysis:
To gain a better understanding of ACME Textiles’ production processes, a process map is created
to visualize the various stages involved. The process map highlights the inputs, transformation
processes, and outputs within the production system. By analyzing this map, several
bottlenecks, inefficiencies, and areas where quality issues may arise are identified. These could
include delays in raw material procurement, long lead times for production, and inconsistent
quality checks during different production stages.
Furthermore, the flow of materials, information, and resources within the production system is
analyzed. It is observed that there is room for improvement in terms of material handling,
communication channels, and resource allocation. Streamlining these aspects would help
optimize the overall production process.

Quality Management:
ACME Textiles’ current quality management practices are assessed. It is found that although the
company has some quality control measures in place, there is a need for improvement.
Strategies to enhance product quality and reduce defects are proposed, which may include
implementing Six Sigma or Total Quality Management (TQM) methodologies. These
methodologies can help identify and eliminate sources of variation, improve process efficiency,
and enhance overall product quality.
Quality management can be considered to have four main components:

 Quality planning
 Quality control
 Quality assurance
 Quality improvement

Quality Improvement
It is the framework used to systematically improve care. Quality improvement seeks to
standardize processes and structure to reduce variation, achieve predictable results, and
improve outcomes for patients, healthcare systems, and organizations.

Capacity Planning and Resource Allocation:


The company’s capacity planning methods and resource allocation strategies are evaluated. It is
determined that there is potential to optimize capacity utilization and minimize idle time.
Recommendations are made to improve capacity planning by considering factors such as
demand forecasting, production scheduling, and workforce management. Trade-offs between
increasing capacity and reducing costs are discussed, highlighting the need to find the right
balance to achieve operational efficiency.

Supply Chain Management:


ACME Textiles’ current supply chain is analyzed, and potential weaknesses are identified.
Strategies to improve supply chain efficiency, such as implementing inventory management
techniques and strengthening supplier relationship management, are proposed. The benefits of
adopting a lean supply chain approach are also discussed, emphasizing the reduction of waste,
lead times, and overall costs.

Cost Reduction and Performance Improvement:


Cost drivers within ACME Textiles’ production system are identified, and various cost reduction
measures are recommended. These measures may include process improvements, waste
reduction initiatives, and the introduction of automation technologies. The importance of
performance metrics, such as key performance indicators (KPIs), in monitoring and measuring
the effectiveness of improvement initiatives is explained. KPIs related to productivity, quality,
and cost are suggested for ACME Textiles to track their performance over time.
Cut Production Costs and Reduce Supply Expenses:
Cutting production costs and reducing supply expenses is necessary when trying to reduce costs
and increase profits.
There are several ways to cut production costs:
1) Exploit available space while leasing out unused spaces to smaller businesses with
complementary services;
2) Prioritize employee effectiveness;
3) Monitor appropriate use of capital; and
4) Emphasize entrepreneurial commitment and focus.

Wasted time is a wasted dollar. With an app like RescueTime, you can ensure employees
focus on tasks, minimize distractions and limit access to time-wasters. Setting
expectations and promoting a time-management culture are also important. Tasks that
are executed within a specified time-frame, reduce costs that could be better spent
elsewhere, thereby giving way for better planning to enhance productivity.

Reducing Wastes
Manufacturing wastes can be reduced by using the 4rs of waste management.
They are as under :

3) Purchase in bulk when possible.

Implementation Plan:
An implementation plan is developed to guide the company through the recommended
improvements. The plan outlines the steps, timeline, and responsibilities for implementing the
proposed changes. Potential challenges and risks are discussed, and strategies to mitigate them
are proposed. Furthermore, suggestions on how ACME Textiles can sustain the improvements in
the long term are provided, such as continuous monitoring, employee training, and fostering a
culture of continuous improvement.

R&D
In order to improve performance and production quality and to reduce costs and customer
satisfaction at ACME, it should have a Research and development department in order to find
the problems in the system and solutions for it. It will also help in finding gaps in the market and
to take advantage of those opportunities to get a competitive advantage over competitors.
Capacity Utilization
ACME should use it’s workforce in effective way so that they can improve their performance and
quality of their products and services. They must have enough workforce to satisfy their
customers demands well in time.

Maintenance:
ACME need to revise its maintenance system of its heavy manufacturing machines. The old
equipment needs proper and timely maintenance to ensure that process of textile
manufacturing in an efficient manner.
Collaborate with foreign countries on the operation and management of the textile
manufacturing. ACME should also try to get technical and financial assistance from foreign
countries.
ACME needs to frame a strategy for energy conservation, create linkages between industry and
university circles and make sure the availability of skilled manpower and establishment of
factory schools. So that they can have more skilled, knowledgeable and expert people.

Deliverables:
The comprehensive report includes all the above-mentioned tasks, providing a thorough
analysis of ACME Textiles’ production processes and recommendations for improvement. The
report is accompanied by process maps, diagrams, and visual aids to support the analysis and
recommendations.
