Interviewer: Can you start by telling us a bit about yourself and your experience?

Candidate: I´m doing well, thank you so much! I really appreciate you taking the time to consider my
profile for this role, besides I find very exciting the prospect of working in your company.

 PRESENT

My name is Miguel, but you can also call me Mike, I have 29 years old and at the present time I´m living
with my wife at Mexico City. We have an adorable dog, called Benito and a fish called Porfirio.

Futhermore, I want to share you that I am a highly motivated and experienced professional with a solid
passion for transform organizations through project management.

In addition to my professional experience, I hold a Bachelor’s degree in Administration from UNAM since
2016, where I developed a strong foundation in strategic planning and learnt to be methodical within
my work.

Currently, I work as a full time Project Manager at MOBILITY ADO.

In this position my role is to coordinate the PMO portfolio and the CAPEX budget of around fifty
strategic projects of MX, SP and CA.

Moreover, my tasks includes delivering projects on-time and within budget

I have over 9 years of experience managing projects in a variety of industries, including technology,
education, retail, government and mobility. Throughout my career, I have had the opportunity to
manage cross-functional teams, and have delivered complex projects on time and within budget.

Interviewer: Tell me about your weakness.

Admito que, en el pasado, he tendido a asumir demasiadas responsabilidades por mi cuenta sin solicitar
apoyo cuando lo necesitaba. Esto ha sido más por una sensación de querer demostrar mi capacidad para
manejar las cosas por mi cuenta y mantener el control del proyecto. Sin embargo, he aprendido que
parte de ser un líder efectivo es reconocer cuándo necesito ayuda y aprovechar los recursos disponibles
en el equipo. Estoy trabajando activamente en cambiar este enfoque y en ser más abierto a buscar
orientación y apoyo cuando sea necesario. Reconozco que todos tenemos áreas de fortaleza y áreas en

First of all I want to work in your company, because your organization is a leading player in the “ __”
industry

Interviewer: What is your salary expectation?

I would expect a salary in the range of fifty thousand - fifty five thousand gross mexican pesos per
month. Nevertheless, my salary range is flexible.

Interviewer: Can you tell us about a project you managed that faced significant challenges, and how you
overcame those challenges?

Situation:
Oracle Retail Omnichannel
During my tenure as a Fuctional Specialist & Project Manager in C&A, I was tasked
with overseeing an ERP Oracle Retail Warehouse Management Implementation
project. We were operating under tight deadlines and with a limited budget,
which presented significant challenges from the outset.

Task:
My responsibility was to ensure the successful completion of the project despite
these constraints. This involved managing resources effectively, addressing
development delays, and navigating potential roadblocks that could impede
progress.

Action:
To tackle these challenges, I began by meticulously documenting the project's
blueprint through a comprehensive Business Case. This involved a thorough
analysis of both the as-is and to-be processes, with a focus on enhancing the
quality of product delivery.
Working closely with my team, we developed a detailed project plan and
roadmap. This included outlining specific deliverables and milestones, which we
regularly reviewed and updated to ensure alignment with project goals and
timelines.
To manage our workload efficiently, we adopted the SCRUM framework and
prioritized the most complex tasks at the top of our Product Backlog. This allowed
us to focus our efforts on critical areas while maintaining flexibility to adapt to
changing requirements.
Recognizing the importance of risk management, I implemented strategies to
mitigate potential risks and developed contingency plans to address any
unforeseen challenges that arose during the project lifecycle.

Result:
Through the implementation of agile methodologies and effective communication
strategies, we were ultimately able to overcome the obstacles we faced and
deliver the project on time and within budget. Despite the initial constraints, our
collaborative efforts and proactive approach allowed us to achieve success and
meet the expectations of stakeholders.
This experience highlighted the importance of adaptability, teamwork, and
strategic planning in navigating complex projects, and it reinforced my
commitment to employing these principles in future endeavors.
Interviewer: Excellent. How do you manage stakeholders' expectations, and can you give an example of
a time when you had to manage conflicting stakeholder interests?

Candidate: Managing stakeholder expectations is crucial to project success. I always start by identifying
key stakeholders and their needs and expectations. I then develop a stakeholder management plan that
takes into account their interests while also ensuring the project's objectives are met. One example of a
time when I had to manage conflicting stakeholder interests was when we had competing priorities
between the engineering, the finance, the legal and marketing teams. They had differences regarding
the terms and conditions for the users of a mobile application.

To manage the situation, I scheduled regular meetings with both teams to address their concerns and
developed a solution that met all their needs. By communicating regularly and managing expectations,
we were able to achieve a successful outcome.
Interviewer: Great. Can you tell us about a time when you had to lead a team through a significant
change or transition, and how you managed that process?

Candidate: Sure. In a previous role, I had to lead a procurement team through a significant
organizational change, which includes the restructuring of an area and the implementation of new
processes due to the transition of taking over operations from a purchasing system that was previously
managed by a third-party vendor. To manage the process, I held regular team meetings to ensure
everyone was aware of the changes and their impact. I also program training and support phases to
ensure that the team members had the skills and resources they needed to succeed. By fostering an
environment of open communication and collaboration, we were able to navigate the transition
successfully.

Interviewer: That's great to hear. How do you approach performance management, and what strategies
do you use to address underperforming team members?

Candidate: Performance management is essential to ensure project success. I believe in providing


regular feedback and recognition for my team's efforts and creating a culture of accountability. When
dealing with underperforming team members, I first try to understand the root cause of the issue and
work with the individual to develop a plan for improvement. I also provide coaching and training
opportunities to help them develop their skills and reach their full potential.

Interviewer: Fantastic. One final question: How do you ensure that your team members are motivated
and engaged in their work?

I always make sure to recognize and celebrate their successes and provide constructive feedback when
necessary. I also encourage open communication and collaboration between team members to foster a
positive work environment. Finally, I make sure to offer opportunities for professional development and
growth, such as attending conferences or training sessions, to keep my team members engaged and
invested in their work.

Interviewer: Excellent. One final question: How do you stay up-to-date with industry trends and
advancements, and how do you apply that knowledge to your work?

Candidate: Staying up-to-date with industry trends and advancements is crucial to delivering successful
projects. I regularly attend conferences and seminars, read industry publications, and network with
other professionals in my field. I also encourage my team members to do the same and share their
learnings with the rest of the team. By applying our knowledge of industry trends and advancements to
our work, we can deliver innovative solutions that meet our clients' needs.

Interviewer: That's great to hear. Can you tell me about a time when you had to deal with a difficult
stakeholder and how you handled the situation?

Candidate: Sure. I had a project where one of the stakeholders was very resistant to the changes we
were implementing. I took the time to sit down with them and listen to their concerns. I then worked
with my team to come up with a compromise that addressed their concerns while still meeting the
project's objectives. In the end, we were able to complete the project successfully, and the stakeholder
was satisfied with the outcome.

Interviewer: Excellent. How do you prioritize tasks when you have multiple projects running
simultaneously?

Candidate: I believe that Prioritizing tasks is crucial when you're managing multiple projects. I always
start by identifying the critical path for each project and the dependencies between them. Therefore, I
prioritize tasks based on their importance to each project's success and their deadlines. In the same
way, I also communicate regularly with all the stakeholders involved to ensure that everyone is aware of
any changes to the project's timeline or priorities.

Interviewer: Great. Can you tell us about a time when you had to manage a remote team, and what
strategies did you use to keep everyone on the same page?

Candidate: Yes, I've managed several remote teams in the past, and I understand the challenges that
come with it. I always make sure to set clear expectations and communicate regularly with my team
members. I also use collaboration tools like Trello or Jira to keep track of tasks and deadlines.
Additionally, I schedule 1:1 meetings and weekly status meetings calls to check in with everyone and
ensure that we're all aligned on our objectives.
