Estimating techniques Explanation (40-80 words/estimating technique)


Analogous Estimating Analogous estimating is useful when carrying out a project that
shares some similarities (in terms of the nature of the tasks and
resources) with another project you have previously been a part
of. The idea is to take that experience gained from it as lessons
learnt. Therefore it can be a valuable tool for estimating since it
will help us be more realistic, consider all the different phases of
the project at hand (and how time consuming they are) and
foresee possible problems that may arise.
Parametric Model Estimating For this technique, you will have to apply a mathematical
formula in order to estimate time and resources (based on
experience derived from previous projects). This estimating
model is excellent for helping us break the project into
manageable tasks and have a clearer view of how many labour
hours each phase will take.
3 Point Estimating This technique serves to determine plausible outcomes of future
events on the basis of the information at hand. Its name results
from the fact that it refers to the three-points it measures: the
best-case estimate, the most likely estimate, and the worst-case
estimate. Therefore, it is great time management and for the
accountability and prevision of unexpected problems.
Expert Judgment Estimating Expert judgment Estimating means making a judgment based
on skill, expertise, or specialised knowledge (such as personal
educational background, training, knowledge of a product) in a
specific area. This will help better judge different aspects of the
project being realistic regarding time and possible issues.
Reserve Analysis This is, basically, alloting a reserve pool of time and resources
for the event that unknown issues or risks are encountered with
and thus lead to an increase in the time needed to achieve a
specific deliverable. This technique is helpful in accounting for
unexpected problems and calculating effort required.
Bottom-Up Analysis This consists in dividing the project into different tasks for a
better estimation of the duration of each of them so that a
clearer view of the duration of the whole project can be
obtained. Needles to say, this tool is handy for becoming more
aware of all the aspects of the project (since each task is going
to be considered in detail) and is key for haven a realistic notion
of the time required for the project.

Describe the critical path of a project and explain the steps used to identify it using the
Critical Path Method.

The critical path of a project consists of the sequence of tasks comprised from beginning till end of
the project that have to be completed to make sure it is finished by the scheduled end date. So,
using the Critical Path Method, you can use an algorithm for scheduling a set of project activities.
To identify this path, you may use tools and techniques such as bar and Gantt charts, critical chain
management and diagrams, network diagrams, etc.

Question 3

Explain the concept of a project baseline, the procedures for establishing project
baselines and how to manage adjustments to a project baseline due to a major change to
project scope, cost or schedule.

Project baseline is, essentially, a defined starting point for your project plan, the one you define
with stakeholders at first. It is a fixed point that can be used as a reference to measure the project's
progress and assess whether the initially estimated dates are being met or not.To establish san
baseline, you will need to identify the activities and dependencies, make an estimation of durations
and resource needs, create a schedule model and have all of this approved (by stakeholders).
However much this baseline may be agreed though, adjustments might be necessary. In this case,
the best solution is to keep the initial baseline and to create a separate adjusted schedule as a new
baseline. Adjusting the baseline should not be done for every small alteration that takes place but
rather when absolutely necessary.

Question 4

Summarise the project life cycle phases and describe each phase.

Initiation During this phase, the project is formally approved by the
sponsor/client, the initial scope is stated, and the stakeholders
are identified. The main goal of this phase is that projects and
programmes not simply approved but are aligned with the
strategic objectives of the organisation.

Project phase Summary and description (40-80 words/phase)


Planning The planning process serves as guidance for the stakeholders to
know where and how to undertake the project. At this stage,
the project plans are documented, the deliverables and the
requirements are stated, and the project schedule is developed.
The aim is to create a set of plans to guide your team through
the implementation and closure phases so that they can better
manage time, cost, quality, changes, risk and related issues.
Implementation (execution) In this phase the previously designed plan is put into action.
The goal in the implementation phase is to bring about the
project’s expected results. This is the longest phase of the
project management life cycle and the one in which most
resources are applied. During the project implementation, the
team makes use of all the schedules, procedures and templates
prepared in advance at prior phases.
Closing (finalisation) This is the last process of the project activity cycle. This is when
the project is formally closed and a report is issued to the
project sponsor/client regarding the overall level of success
achieved of the finished project. This phase involves handing
over the deliverables to the sponsor/client, giving the
documentation to the owners, finalising supplier contracts,
releasing staff and equipment, and letting stakeholders know of
the closure of the project.

Question 5

Select and explain three best-practice time management methodologies. For each,
summarise their capabilities, limitations, applications and outcomes.

The Pomodoro technique This time management method consists of focusing on a task
for 25 mins without interruptions and then taking aa short 2
minute break. This can be useful for long, time consuming and
monotonous activities that may result boring but is not
applicable for every task.

Best-practice time Explanation and summary of capabilities, limitations,


management methodologies applications and outcomes. (50-100 words/best
practice)
Time Boxing This is a technique that involves allocating a limit to work hours.
By setting time frame and not overextending yourself, you can
ensure that you will work as much as you propose to work
without running the risk of burning out and not being able to
work properly the following day. However, it relies largely on
one’s ability to concentrate and commit.
The Ultradian Rhythm This methodology is based on the idea that for a 90-120 minute
cycle humans can get a period of significant energy and
alertness which will then be followed by a period of fatigue.
Therefore, the goal is to plan you activities baring this in mind.
That is, do complicated process tasks in your alert time and
simple tasks in the fatigue stage. You can even keep a record of
your highs and lows so you can work out your own rhythm.
Again, this depends on the nature of the tasks to be performed
but it can be really valuable all throughout the project.

Schedule Network Analysis


Schedule Network Analysis It is a graphical representation (usually, in the form of a Gantt
Chart or PERT Chart) of a schedule in which you can see each
sequenced activity and how long it takes to complete each one.
It is useful for identifying early and late start and finish dates,
visualise the uncompleted areas of project schedule activities,
and it also helps determine the Critical Path, What-if Analysis,
and Schedule Compression.
Critical Path Analysis This analysis helps to schedule and manage large projects. It a
valuable tool for planning all tasks that have to be completed
for the fulfillment of the project and for identifying the minimum
length of time needed to complete it. If, for example, you need
to run an accelerated project, it will be helpful to use such an
analysis in order to determine the steps to take in order to
move faster to complete the project within the alloted time,
always baring in mind that you cannot start some activities until
others are finished (there is a sequence).

Schedule Network Analysis


Schedule Compression This technique is used to shorten an already developed
schedule in order to meet a delivery date that has been recently
updated, make adjustments to seize a new opportunity, or
adapt to a schedule delay. The main goal is to do all of this
without causing any impact to the overall objectives of the
project.

Question 7

Explain how a work breakdown structure is used to create project schedules (50-100
words).

The WBS serves to record and communicate the project deliverables and the accomplishments.Once
these are listed, resources are determined for each element. This is the basis we need to be able to
create a well developed and effective schedule if we wish to make sure the project’s objective is
accomplished in the time allotted. For this an assessment of the critical path or the shortest period
in which the project can be completed shall be necessary, and it cannot be done unless the
deliverables and accomplishments are clearly defined.
