PROJECT ASSOCIATE CASE STUDY

About the Case:

I have been given the responsibility to execute a complex website development project that
includes around 20 sub-modules within one Month. the client has given requirements for
15 Modules and will provide details for the remaining five Modules after ten days of
project initiation.

The client is looking for a quick turnaround with no compromise on quality. the Management
is particular about Maintaining a good project Margin and adherence to internal quality
processes.

Questions and Answers

QN NO 1: How would you go about executing this project successfully?

ANS: For executing a complex website development within one month, I’ll do the following
process

1) Forming two team of 8-9 members with various skillsets. One will be assigned as Team
Leader.

2) Providing one team 7 sub-modules and other team 8 sub-modules.

3) Providing resources to them. After forming the team and dividing sub-modules, I will
explain the work process. I will allocate the appropriate resources that helps the team
complete the assigned tasks. I will give them time period of fifteen days.

4) I will monitor the team members and help them in case they get stuck.

5) Next, I will determine the specific KPI (Key Performance Indicator) for complex
website development project.

6) I will conduct meeting with team members once in 5 days to check the project progress
and ensuring that everything goes on schedule.
7) As the team members start executing the project, I will compare them with the project
plan of website development to see if everything matches with the planning.

8) The process will be same for the two teams and of totally 15 modules to be complete
within fifteen days of time period.

9) On the tenth day when I receive the other 5 sub-modules, I will tell each team to submit
4 sub-modules of website development work. One team will be having 3 sub-modules
left and the other team will be having 4 sub-modules left with 5 days in hand. I will
give them the next 5 sub-modules (one team 3 sub-modules and the other team 2 sub-
modules) to be complete within a time period of 10 days and the same process will be
continued.

10) When they submit the whole website development on 21st day, I will take two more
days to check everything is perfect and in accordance with the clients’ requirements. I
will check everything with manager and can recommend changes and corrective actions
to the team members. So, the whole website development will be completed on 23rd
day. On 23rd day, I will submit to the client to make sure there is still a week ample
amount of time incase if there is any correction needed to be done.

11) Thus, I will make sure the whole project gets completed within a month as per clients’
requirement.

QN NO 2: Select an appropriate delivery Model for this project

ANS: Project Delivery Model

I prefer Hybrid Delivery Model, both on-site and off-site. The inception of Hybrid
Delivery Model enables clients to avail the benefits of both On-site and off-site Delivery
Model. Cost benefits and delivery time are also enhanced in the Hybrid Delivery Model.

The luxury of using Hybrid Delivery Model is to provide both internal i.e., inputs of sub-
modules and controlling the external website. Development process to gain access to
hidden resources which can further be analysed to gain powerful insight and more time to
understand the project.
Evident benefits of using Hybrid Delivery Model are

• Decrease in communication gap

• Complete control over the project

To gain speed and good result, many companies now prefer Hybrid Delivery Model. Also
can help establish the off-site delivery model with minimum cost and time consumption,
resulting in high returns.

QN NO 3: Develop a detailed project plan to deliver this project with:

a) Required assuMptions

Acknowledge the existence of a particular risk and make a deliberate decision to accept it
without engaging in special efforts to control it.

b) Risk assessment and Mitigation plan

There are plenty of risks. One such is website crash: Browser compatibility, incorrect memory
usage, fatal production bags and more. Different risks can be treated differently by our project,
depending on available resources and the impact that the risk can have.
Other risks are Time, Cost, Integration, Human Resources, Procurement, Communication,
Scope, Poor coding quality.

Mitigation plan

I. Use agile techniques to solve the issues

II. Encrypt the data and traffic

III. Focus on testing and maintenance

IV. Adjust project web development requirements to eliminate or reduce the risk

c) Effort estimation

I. An initial discussion with the client or a revie of the existing brief.
