Introduction

Cosmo is a big retail company with presence in 80 countries. It sells its products
through both online and physical stores. It has been in business for more than 20
years and has expanded its business through a series of acquisitions or mergers
with other big or small retail companies. To manage its business, it has a large IT
service department and routinely has over 100 projects in progress.

Challenges

The governing board at Cosmo has decided that there should be a framework for
continuous delivery of infrastructure and service to the production environment.
It has also decided to reduce the number of post-production incidents with better
tools and procedure around them. The CIO has stated that the implementation
approach must accommodate the constantly occurring changes to the technology
and business landscapes.

To further this cause, the CIO has sponsored the creation of an enterprise
architecture group. This group has adopted TOGAF 9 for continuous delivery.
They have developed an architecture vision, which has been approved, and
defined a set of domain architectures. It is now time to consolidate the domain
architectures and review the current initiatives and projects in the corporate
portfolio. Shareholders want to see a flexible, integrated implementation and
migration plan that has the best chance of realizing the vision.

As a lead enterprise architect, you are leading a group of domain architects, the
corporate project management office and the operation team. A meeting has
been scheduled with the stakeholders, and you need to recommend the best
approach to address the concerns raised. How can you go about this?

Solution

As a lead architect, you need to ask your domain architects for gap analysis (to
find the difference between the current situation and the TOBE desired situation)
in the context of continuous delivery and improve the quality of the deliverables.
Consolidate the gap analysis results from each of the domain architectures and
analyze the dependencies so as to come up with a work-breakdown structure.
Next, examine what is achievable and identify logical work packages that can
become the basis for projects or the leveraging of existing projects. You should
also recommend the development of a series of transition Architectures
(intermediate logical steps to reach the finale desired TOBE situation). The
abovementioned course of action then can deliver continuous business value in
an incremental manner and help projects deliver their increments in a
coordinated approach. You need to govern the progress of transition architecture
through regular architectural board meetings. Ensure that continuous iteration of
ADM is captured, and lessons learned and best practices are used to improve the
continuous delivery framework.
