Textile Industry:

Textile industry is a flexible woven material consisting of a network of natural or artificial fibres
often referred to as thread or yarn. Yarn is produced by spinning raw fibres of wool, flax, cotton,
or other material to produce long strands. Textiles are formed by weaving, knitting, crocheting,
knotting, or pressing fibres together (felt).
The word 'textile' is from Latin, from the adjective textilis, meaning 'woven', from textus, the
past participle of the verb texere, 'to weave'.1

Textile industry in Pakistan:


Textile industry in Pakistan is the largest manufacturing industry in Pakistan. It has traditionally,
after agriculture, been the only industry that has generated huge employment for both skilled and
unskilled labor. The textile industry continues to be the second largest employment generating
sector in Pakistan. Pakistan is the 8th largest exporter of textile products in Asia. This sector
contributes 8.5% to the GDP and provides employment to about 15 million people or roughly
30% of the 49 million workforce of the country. Pakistan is the 4th largest producer of cotton
with the third largest spinning capacity in Asia after China and India, and contributes 5% to the
global spinning capacity. At present, there are 1,221 ginning units, 442 spinning units, 124 large
spinning units and 425 small units which produce textile products.
The Textile Industry is dominated by Punjab. 3% of United States imports regarding clothing and
other form of textiles is covered by Pakistan. Textile exports in 1999 were $5.2 billion and rose
to become $10.5 billion by 2007. Textile exports managed to increase at a very decent growth of
16% in 2006. In the period July 2007 June 2008, textile exports were US$10.62 billion. Textile
exports share in total export of Pakistan has declined from 67% in 1997 to 55% in 2008, as
exports of other textile sectors grew.[citation needed] The major reason of decline of textile
export of Pakistan is the Govt unhealthy policies. Sui Northern Gas Pipelines Ltd. (SNGPL)
notified the textile mills to reduce the supply of gas for five months. Head of All Pakistan Textile
Mills Association of Enterprises Anis-ul-Haq has expressed concern about the decision: Now is

the time to the textile industry out of a three-year downturn. The demand for textile products is
growing, and if we are not able to fulfill our current orders, we will lose international buyers.
Monthly loss the textile industry because of interruptions in gas supply could reach about U.S. $
1 billion, or 4 $ 5 billion for the fiscal year ending June 20 next year The archaeological
surveys and studies have found that the people of Harappan civilization knew weaving and the
spinning of cotton four thousand years ago.2

Introduction of the Company:


A Vertical Knitwear Manufacturing (Klash Clothing, Klash (Pvt.) Ltd., Klash Textile) Founded in
1990 in U.K, Klash Group has steadily grown over the years. It now owns vertically integrated
divisions Klash Clothing Co. Ltd in U.K, While in Pakistan Klash (Pvt.) Ltd., Klash Dye House
and Klash Textile (Pvt.) Ltd., having vast knowledge and expertise in design and manufacturing
of High Quality Value Added Knitted Garments. Under the Umbrella of Klash Group, Pakistan
Operations were started in 2003 and now have become one of the largest knitwear manufacturing
units in the country. Klash Group's dual strategy of exporting value added products made from
local raw materials manufacturing of foreign brands means valuable foreign exchange earnings
for the country. It is situated in Faisalabad. The company started its operations in 2003 by
establishing its pioneer stitching unit named as Klash 1. At present, Klash 1 holds its pioneer
stitching as well as printing units with all other operational offices like Finance, HRM and Sales
departments etc. Now the company has extended its operations and has built 6 more units all
located in Faisalabad. The company is process focused. The overview of the operations
performed at each unit is as under:

Data Collection:

We visited the company on December 7, 2014. The Assistant HR Manager Mr. Asim
Javed was our visit coordinator for the day. During our visit, we collected the data
through:

a) Observation of the entire site and setup of Klash 3, 4 and 5.


b) Interviewing the in-charges of every department. We also talked with the operators of few
critical machines.

We also observed the operations of Klash 1 and specifically visited its unit of printing. As
per the remarks of managers and staff, Klash 1 is their most efficient unit and they
prepare their critical and most important orders in Klash 1.

END-TO-END PROCESS

To achieve the competitive advantage, not only IT but Information System as a whole is
important. To bring about a change in the core infrastructure of the Klash enterprise, we
did the detailed analysis of the organizations performance in the past, as well as the
environment of the organization, internal as well as external, to seek out if there is a room
for improvement or not. For the achievement of our objective, we conducted the Strategic
Analysis of the company at first. After doing the strategic analysis and coming up with a
possible
area

for

improvement, which could be used to achieve the competitive advantage, we managed


the way the problems would be resolved and aims and objectives would be achieved. As
IT alone is of no use, until it is supported by the organization and management itself. So
the IT based solution was supported with the above two dimensions of IS. We proposed
the possible Information System which could help the enterprise to achieve its aims and
objective. If we make a good system, even if it is 100 percent perfect, if its not
implemented well, it would just be a loss of money, as if change is not brought in
correctly, it does not add value to the organization; rather it causes the burden on the
company. For proper implementation possible change management suggestion is also
explored. As if change management is not planned, new solution could face lot of
politics, within the organization, as acceptance level is always very low for new things, in
traditional climate.

Before the analysis of the value chain model used in the company, we need to give a brief

Since people are becoming more aware about the environmental concerns, the company has to

focus on effective waste disposal process that will not affect the society. Company produces
chemically contaminated water from Dying unit, so to treat this before throwing the water out it
makes water cleans. The capacity of the water treatment plant is 280m3/Hour that needs to be
improved as its production capacity is decreasing every day. Pakistan has faced health issues and the
society is keen about knowing how these companies dispose off their wastes.

Legal
Legal factors are related to the legal environment in which firms operate. In Pakistan there have

been made laws by the government that provide protection to both the company and the consumer
like labor laws, wage rate, tax laws etc. Internationally companies generally prefer their suppliers to
follow effective labor laws, so Klash has to focus not only local laws but also international laws to
attract and retain its clientele.

Business Areas Identified for Improvement:

Problem Identification:

As most of the customers of the Klash are well-known international brands, so Klash has

to perform all its operations with as much accuracy and efficiency as the operations of those
clients are. So to ensure that all the products are made according to the decided standards and
time line, these international clients send their representative to ensure the quality standards
have been met or not and order will be delivered on time or not. Whenever there is a delay or
quality Issues Company has to pay all the additional costs or damages. Sometimes it has to
deliver its products through air lines to make sure the on time delivery that cost it 10 times
more than normal shipment cost. Company representatives have two main duties
1) Visit the manufacturing facilities and check the quality of their products during
production.

2) Their representative also check that how many units of their orders are at which stage of
the process, and how long it will take them to complete. If there are any delays, they ask
management to arrange alternate delivery method to ensure on time delivery.

Visit of the representatives of the clients cost a lot for the company (residence/traveling,

disruption in the normal operations, wastage of time of production managers) as well as the
clients (additional salaries of the inspection employees, Travel expense etc.)

THE PROCESS:

To have a better understanding of different processes of the company, lets have a look at
each facility and process in detail.

1. Yarn Dyeing

One of the main facilities of the company is Yarn dyeing. They have THIES Yarn dyeing
system and it has a central controlling system known as Orgatex. SSM winding
systems and Radio frequency Dryers are used to get high quality yarn dyeing to dye the
stripe fabrics.

2. Knitting

In this process, the knitting facility is used to do circular and flat knitting. Company uses modern
technology to produce single as well as double knit fabrics.Different types of fabrics are

made using a range of knitting machines. These fabrics include Terry, Waffles, Pique,
Jersey as well as a range of ribs including rib in cotton.

3. Dyeing

The company has a Dyeing department which is well-equipped. It has technology to dye
cotton fabrics with the help of dyeing machines. The synthetic fabric such as polyester id

dyed with the help of high temperature jet-dyeing machine. This machine is fully
computerized.

The department also includes the quality control to ensure the maintenance of quality of
the fabric and meeting the customers demand.

4. Cutting

For grading and pattern designing the department of cutting is equipped with CAM/ CAD
system. To make sure that the cut panels are supplied constantly, the cutting production is
done parallel so that the needs of stitching inductions are met.

5. Stitching

The units of the company for stitching have a wide range having different machines used
for automatic, manual and semi-automatic stitching.

The quality control and assurance system ensures meeting the customers standards.
Before getting packed the garment is supposed to be checked to ensure good quality.

6. Printing

The printing department is equipped with automatic printing machines. These machines
are used to get different color schemes and through using them the desired quality and
look are ensured.

Process Identified for Improvement:


So we are proposing is that an IT based information system should be introduced that
continuously monitor how many units are at each stage of the production. This system
will require an additional workstation at the end of each work line were an independent
worker (Independent employee not influenced by the management as the auditors) that
will ensure the quality requirement are being met and he will also count the unit and
update it to an online system. This online system will be connected to all the clients
whose orders are being currently produced by the Klash. By the real time information
about quality and production provided by these independent auditors through online
system, the clients will get to know the exact time when their order will be finished.
There will be no need for the visits of the company representatives.

Information collected through this new system can be used by the Klash top management
as well to improve their own operations, increase their efficiency, and to reward top
performers.

These auditors will be given an authority to ask production mangers to redo work if
quality standards are not being met. Quality issues will be traced and resolved on the spot
and result in less wastage.

By adding the new workstation at the end of each stage in the production process we can
propose an IT based information system, which would help the organization to get rid of
problems that it is currently facing, as well as it would provide a wide opportunity
window to exploit further any opportunities which it could, by using such a huge amount
of information data from its IT databases.

Project Identified for Implementation:

After analyzing the organization and discovering the problem, as well as the process
related to the problem and possible solution for the problem, next step is to come up with

a project, which would convert the documented performance into practical performance.
For our problem solution, this is a point from where we would start our project, which
has been already identified for implementation in previous step.

Project Management:

To formally start the project, first of all we would do the cost benefit analysis, that if even
it is feasible to go for the project. Because if the results of the project would be of less
value as compared to the possible monetary as well as non monetary cost, there would be
no need to opt for the solution. Once the project cost and benefit analysis would be done,
the project would be formally started, by planning out the work to be done, the way it
should be done, by how much time it should be done, and what to do if any hurdle is
faced in accomplishment of the project, in between. Once the project and all details
linked with it would be planned out, execution of the project would start, which would
lead us to the next stage of system development. If the project would be executed
properly as according to the plans, final stage would be the closing of the project, all
temporary activities which would start in between just to achieve the goals and objectives
would be terminated, and new system would be launched at its full new pace.

Project Initiation:

The project initiation phase is the vital stage in the project development phase. It is
basically the project pre-planning stage. To successfully initiate a project, feasibility
study through cost benefit analysis is essential, as well as project charter and coming up
with the effective and potential project team would be finalized in this stage, which
would be followed by the review of what we are going to execute.

These sub stages are discussed following with detail related to our project:

Step #1. Create a Business Case. Business case document would be made. It would be
just according to the problem that we have found out in the strategic analysis phase, but
in this step it would be given a more formal and presentable shape. This document would

be discussed with the stakeholders, which are mainly the customers of the Klash and the
employees of the Klash. These two parties would be most affected by the new system.

Summarized form of Business Case: In response to the proper check and

balance over delaying of ordered products from the customers, as well as for the quality
assurance issue, Klash enterprise has proposed a new IT based information system, which
would by using the information technology; provide the updates related to the products in
operation stage. Our new system would result in cost saving, time saving, with better
service and products to our customers. It will also result in high performance of our
employees.

Step #2: Make a Feasibility Study. Feasibility study would be made to see if the project
execution is feasible, if we should go for the project or not. Project is achievable or not
and what would be its cost and what value would be added to the company. If the value
addition would be less than the expected cost of the project, the project would not be
started rather a new solution with better cost benefit analysis would be seek out.

Cost Benefit Analysis

Step 3: Assign Project Management Team. After conducting the cost benefit analysis, a
team would be made, which would be responsible for all the activities related to the
project. Team would be responsible for the execution as well as the successful
implementation of the project. There would be diffenret personnel which would be
included in the team. Team would include people from different work stations, who
would be responsible for the support of projects implementation into their respective
workstation, the system development representative, operations manager and an auditor.

Step 4: Perform Project Review. Once the team would be formed, next step would be to
review what has been done so far, and to find out any problems or any area which has
been skipped so far. Because it can lead to wrong direction if future. After reviewing the
work done so far, project planning would start in next project management stage.

Project Planning:

Project planning chart is given below. In the chart given below all the stages through
which project will go through are mentioned along with their sub tasks. After planning,
execution would formally start, which would be followed by the system development and
implementation of the system. Implementation of the system would be supported with the
change management, which would happen due to the changes in processes. Both
implementation and change management would be side by side phases. After execution
of the change, company would start getting the benefits, and realization of the benefits
would be carried on till unspecified time period, while project would be closed in
between.

Project Execution:

Project execution would result in the next stage, which is system development. System
development would start with requirement analysis which would be according to the
studied problem, than solution would be designed accordingly, which would be followed
by the development of the system and finally IT based information system would be
implemented.

SYSTEM DEVELOPMENT STAGES:

Problem:

Klash has a big clientele of international Brands that require quality products on time. For

that matter, these clients send their representatives to Klash production units for check and
balance. Any damages, delivery delays or representatives expenses, all are borne by Klash.

Business Requirement:

To ensure that the products reach on time through the distribution channel, an effective

traceability is required which will help in identifying the upstream as well as downstream from of
products. It will also benefit the clients to check and trace down the products from their location
instead or coming to the manufacturing site and Klash by minimizing the expenses. Despite of a
complex distribution network, a new system is required that will reduce the cost of the garments,
increase customer satisfaction as well as ensure timely delivery.

PROPOSED SYSTEM DESIGN:

IT based information system is required that continuously monitor how many units are at

each stage of the production.

RADIO FREQUENCY IDENTIFICATION TAGS

RFID system (tags, hardware, software) are real-time inventory management of textile

assets, specifically designed for mid to large size textile services. These modules will provide us
and our customers with the real time information entry, maintenance, tracking and intelligence
facilities to users via secure technologies.

How It Will Work:

Input

To each textile item an electronic CIP will be assigned. This CIP will be read using

specific electronic equipments and transmitted in real time to the main Server.

Process

The information read in real time is used by the Tracking System Software Platform for

the identification of the textile item and for the elaboration of the path followed by it in between
the laundry and the beneficiary.

Output:

Clients can easily track down their orders via information provided through the software.

On the other hand management can easily identify where the problem is to rectify it before time.
It can be used not only for problem identification but also to speedup the manufacturing and
delivery process.

After the development of the prototype system, testing will be performed in order to identify
whether the new system fulfills the requirement for the business. Testing will include not only
system testing but also the acceptance testing i.e. final certification that the system is ready to be
used. System tests will be evaluated and reviewed by the users and management.

Change Management:

Whenever we introduce or alter an information system, there is a powerful behavioral


impact on the organization. Sometimes good systems fail because of the resistance and
opposition of the people to the organizational change. Many projects fail because of
inefficient change management.

First of all implementation of the change in the information system should be examined.
The change agent who is responsible for the implementation of the process is responsible
to propose different technical solutions as well as the interactions, power relationships
and the activities of the jobs done by the employees. This will ensure that all the parties
who are involved in making this change successful, accept these changes which occur
due to the introduction of the new system.

Management support and commitment is also important because it will help in the
effective implementation.

The introduction of RFID system is a change incorporated in the organization. To make


this change effective in Klash textile (Ltd), the management has to take certain steps
which will enable people to get used to the change.

To bring a change in the organization, developing a change vision and strategy is very
important. This helps the organization in giving a picture to the people of the future after
the implementing the change.

It also helps the managers and employees to know that why the change is feasible and
desirable.

Thus in order to get benefits from the RFID system, the reason of using this system
should be communicated to all the employees of the organization.

implementation of the change. We recommend two ways to make the project planning
successful.

First of all we propose technical solutions to help in the planning and then we will
recommend ways to do the change planning.

Firstly, Klash Textile (Ltd) can use Gantt charts. This will help in listing the activities to
be done as well as their start and completion dates. PERT charts can be used to see
different tasks and their interrelationship.

The change planning involves three steps.

1. Understanding the people:

You need to cater peoples legitimate needs as well as their concern which can result in
evaluating their responses to change. The understanding of people includes understanding
the stakeholders which can be affected and their reactions.To decrease the resistance of
the people trainings can be offered to people. It will help them in understanding the
technology and the usage of the system to get maximum benefits

2. Understanding the task:

This involves the diagnosis of the change as well as its scope. For example in our case
after diagnosing the problem, we proposed this change of introducing RFID system.

3. Build the plans:

After going through the first two steps, actions and the problems in implementing the
actions should be considered.

As explained in the figure shown below,we will undergo rationalization that will not only
automate the system but also streamline the distribution process including upstream as
well as downstream. This is important for increasing the efficiency and effectiveness of
the process that will enhance Klash's core competency and customer satisfaction.

4. Execute change:

The third step involves the execution of the planned actions. It involves management and
planning of the planned activities and implementing them successfully.

In our example execution of the RFID system comes under this discussion.

Realizing benefits:

Change is incorporated to get certain benefits. Similarly in our case we recommend using
RFID system which will help in enhancing the customer relations. It will also reduce the
losses and will automate certain operations. As the organization will have real-time
information, it will help the management in improving their business decisions. One of
the most important benefits will be locating the lost textile items as well as rescuing
stealing.

Project Closing:

When the project would be finally implemented, and change would be introduced, Klash
would close the project, as the sole purpose of the project would have been achieved by
this point.
