an office computer ora calibrated knob for adjusting a machine tool. At the management level it may be & memorandum to subordinates, The Process. In all ofthe preceding discussion we have assumed a process, This may also be human o technological or bol. It isthe means for producing the product features, each of which is 1 control subject. All work is done by a process which consists ofan input, labo, technology. pro- cedures, energy, materials, and output. For a more complete discussion of process, see Section 6, Process Management The PDCA Cycle. There are many ways of dividing the feedback loop into elements and steps. Some of them employ more than six elements; others employ fewer than sx. A popular example of the later isthe so-called PDCA cycle (also the Deming wheel) as shown in Figure 46. Deming (1986) referred to this asthe Shewhart cycle, whichis the name many still use when describing this, version of the feedback lop. \What could be the most important ‘accomplishments of this tear? Study the results. What changes might be desirable? What dic we learn? What data are available? Are now What ean we predict? ‘observations needed? If yes, plan ‘a change or test. Decide how to lise the observations, Observe the effects Carry out the change or test decided lof the change or test ‘upon, preferably on a small scale. ‘Step 5. Repeat Step 1, with knowledge accumulated. Step 6. Repeat Step 2 and onward. In this example the feedhack loop is divided into our steps labeled Plan, Do, Check, and Act ‘These sles correspond roughly to the six steps discussed previously: Plan’ includes choosing contol subjects and setting goals “Do includes running the process “Check” includes sensing and umpiring. “Act” includes stimulating the actuator to take corrective action. An early version ofthe PDCA cycle was included in W. Edwards Deming’ fist lectures in Japan (Deming 1950) Since then, additional versions have been devised and published. For elaboration, see Koura (1991) ‘Som of these versions have attempted to label the PDCA eyele in ways which make it serve as ‘universal series of steps for both quality control and quality improvement. The authors feel that this confuses matters, since two very diferent processes are involved. (The process for quality improve- sent is discussed in Section 5.) THE PYRAMID OF CONTROL Control subjects run to lange numbers, but the numberof “things” to be controlled is far larger. These things include the published catalogs and price lists Sent out, multiplied by the number of items in
