Split shipments are absolutely killing your margins & cash flow. Spend less time focusing on how many warehouses you need. Spend more time focusing on demand planning to ensure the warehouses you do have are accurately stocked. One split shipment every now and then probably doesn't hurt. I bet you probably have more split shipments than you would like. Carriers often charge more for smaller, separate shipments compared to larger, consolidated ones. This can quickly add up, especially if you have high order volumes. Two 1 lb packages = $8 each to pick pack and ship. $16 all in. One 2 lb package = $9-10 all in More labor. more admin overhead, higher shipping costs. Split shipments will cause major inefficiencies in cash utilization. And the customer experience is whack. I hate placing one order and receiving multiple packages at different times. Sure, it's a minor annoyance but still frustrating. Some will argue you need 5 warehouses to get to PEAK customer satisfaction. I would make the case that most customers want their orders in 3 ish business days. You can do that effectively with 3 nodes (Northeast + West Coast + Southeast) Maybe 2 (West Coast + East Coast) Perhaps even just 1 (Central - Chicago/Dallas/Kansas City) You still better have some rock solid excel demand planning sheet based on SKU velocity and order density Or some slick software that can help. It's not about how many warehouses It's about how well you utilize your existing ones. #shipping #3PL #distribution
