What’s the difference between PM / Head of / CPO roles? Titles vary a lot from company to company depending on their stage, but broadly there are four main levels in a PM career*: 1. 𝗜𝗻𝗱𝗶𝘃𝗶𝗱𝘂𝗮𝗹 𝗖𝗼𝗻𝘁𝗿𝗶𝗯𝘂𝘁𝗼𝗿 𝘦.𝘨. 𝘈𝘗𝘔 / 𝘑𝘯𝘳 𝘗𝘔 / 𝘗𝘔 / 𝘚𝘯𝘳 𝘗𝘔 / 𝘓𝘦𝘢𝘥 𝘗𝘔 -> Working in a cross-functional team with engineers and designers to ship features. -> You’re working out what to build, building it right, and launching it well. 2. 𝗠𝗮𝗻𝗮𝗴𝗲𝗿 𝘦.𝘨. 𝘏𝘦𝘢𝘥 𝘰𝘧 / 𝘎𝘳𝘰𝘶𝘱 𝘗𝘔 / 𝘓𝘦𝘢𝘥 𝘗𝘔 -> Managing individual contributors, and helping them reach peak performance. -> You’re hiring and coaching other PMs, and dealing with underperformance. 3. 𝗙𝘂𝗻𝗰𝘁𝗶𝗼𝗻𝗮𝗹 𝗹𝗲𝗮𝗱 𝘦.𝘨. 𝘋𝘪𝘳𝘦𝘤𝘵𝘰𝘳 / 𝘝𝘗 / 𝘚𝘝𝘗 -> You’re defining what product management is at your company, and making the product org effective. -> You’re defining the overall strategy, the processes PMs follow, and allocating teams against high-value opportunities. 4. 𝗘𝘅𝗲𝗰𝘂𝘁𝗶𝘃𝗲 𝘦.𝘨. 𝘊𝘗𝘖 / 𝘊𝘗𝘛𝘖 / 𝘊𝘗𝘔𝘖 -> You’re a T-shaped exec running multiple functions incl product. (e.g. eng, design, community); -> You represent these functions on the exec and to the board -> You’re using general leadership principles to give teams context and direction. -> You’re dealing with high level and long term issues (company strategy and vision, funding and M&A, risk management, culture) * Ignoring individual contributor tracks here, as whilst they are awesome, fewer companies have them. All my past managers in my Product career have come from non-product backgrounds. Startups are hiring CPOs and VP Products who have never been individual product managers. I understand that for Product Leaders the role is more about decisions, political influence, and business leadership. Which my past managers have done fantastically. I do, however, feel strongly that product leaders should have a few years as IC PMs. How else will they know what is happening in the trenches and the unique challenges? There is a gap in empathy relating to the operational work. I say this while admitting, that not all great PMs can be good Product leaders, but Why is this so unique to Product? Great products are born from solving problems. As a PM, our role isn’t to avoid problems but to use them as launchpads for innovation and user-centred solutions. But not all problems are the same. Here’s how to classify product challenges based on their impact: ➡️ High-Impact Problems: These are the critical issues that can derail user experience, product adoption, or business goals. Examples: Major feature gaps, usability roadblocks, or security vulnerabilities. ➡️ Medium-Impact Problems: These are significant issues that cause user frustration or hinder product growth. Examples: Cumbersome workflows, confusing user interfaces, or lack of integration with other tools. ➡️ Low-Impact Problems: These are minor annoyances that, while frustrating, don’t significantly impact user experience. Examples: Minor bugs, inconsistent design elements, or slow loading times. The success lies in moving from a reactive problem-solving approach to a proactive problem-centric approach.
