How do you balance the need for experimentation and validation with the risk of losing focus and direction?

In my last business I identified many options for brand extensions and complimentary solutions, all of which were valid. To manage time and resources effectively, I die-line / centre of focus that I would run every idea through. Did the potential new idea fit into our ultimate vision and goal? If it didn't, irrespective of how good the idea was, we ditched it and moved on. If it did, we explored how to make it work. From a single concept, we ended up with four key revenue channels. These helped de-risk the business, whilst also creating a strong future pipeline.

Entrepreneurs must avoid over analyzing markets while still performing adequate investigation. Depending on the market, e.g. not healthcare due to regulatory requirements, companies should use a commercialization framework that allows for constant feedback from customers to evolve their product or service real-time.

To balance e­xperimentation and validation effe­ctively, it is crucial to establish precise­ objectives, prioritize e­xperiments, allocate spe­cific timeframes and maintain alignment with core­ values. Additionally, maintaining focus and direction can be achie­ved through regular fee­dback, careful resource allocation and foste­ring a learning culture. In the fast-paced world of startups, experimentation and validation are essential but can lead to a loss of focus if not managed wisely. At AbaQus Computing, we address this by adopting a 'North Star Metric'—a key performance indicator that aligns with our long-term vision. Every experiment or validation activity must contribute to improving this metric, acting as a litmus test for relevance. Additionally, we use an 'Agile Feedback Loop,' a quick, iterative process that validates our efforts directly with clients, avoiding wasted resources on less-impactful initiatives. In essence, disciplined experimentation guided by strategic focus and validated by real-world feedback keeps us on track without stifling innovation.

Implement a structured framework, such as Lean Startup or Design Thinking, to guide your experimentation process. This ensures that experimentation efforts are purposeful, systematic, and aligned with overall business objectives.

Be intentional in what you're seeking to learn from your experiments and put guardrails around the time and resources you'll invest in it. Look for ways to reduce the lift on your product and dev team; are there scrappy ways to test without impacting your roadmap? And, even if you invalidate your hypothesis, keep the learning in your back pocket - it's possible your experiment could be a much better fit for a different customer persona/use case down the road.

From a lens of an entrepreneur-scientist there are close similarities to quantitative research and starting a business. Entrepreneurs, like scientists, are testing a hypothesis, specifically that there is sufficient market demand for “x” business. The “null hypothesis” in business is profitability (demand), the confidence interval being the “break even point “ to some indication of profitability for the business. There are models for both scientist and entrepreneurs that ensure rigor while balancing the need for a generalizable datasets.

Develop a clear plan for conducting experiments, including defining hypotheses, identifying success metrics, and outlining the experimental methodology. This helps maintain focus and ensures that experiments are conducted with specific goals in mind.

Depending on the product or sevice segment, the best assurance of rapid adoption is getting direct feedback from customers by creating a Minimum Viable Product and getting customer feedback to allow for iterations.

Avoid this mistake made by most startups to avoid wasting a ton of time and money: Once you have narrowed down the problem you want to perform an experiment on (validate this with your potential customers!), you need to validate your solution. Most startups I have seen in the past 20 years make the same mistake: they go high fidelity too soon, e.g. by building out the solution. This is not necessary at all! In order to prototype a solution, always go lo-fi to hi-fi, and try to think in small steps. This way you reduce the necessary investment on your end at every step. Here's an example for a lo-fi prorotyping plan: 1) storyboard (now, change, then), 2) simple sketch, 3) lo-fi prototype in Figma. Only then proceed to buld an MVP.

Prioritize experiments that directly involve customer feedback and validation. Engage with your target audience early and often to gather insights, validate assumptions, and refine your product or service offerings based on real-world feedback.

Risk assessment is critical. Risk indicators should be inherent in a start-up strategy. Stage-gates are useful to keep businesses from entering different phases of operations until specific metrics are met. Business should fight to survive as long as possible. While there has been a push to “fail fast” there are other perspectives that emphasize survival as a key initiative. It should be considered that keeping the “lights on” as long as possible inherently allows for the greater possibility of success. The greatest indicator of future success is survival of the business through reaching a break even point as rapidly as possible. Continued expansion leads to perpetual losses and must be grounded in a sound operationalization strategy.

Regularly evaluate the results of your experiments and be prepared to pivot or persevere based on the findings. If an experiment indicates that a particular approach is not yielding the desired results, be willing to adjust course and explore alternative strategies.

How a business is able to modify its offerings “learn” from a customer is critical. However, they must listen to the right customers. It is possible that the customers’ feedback may neither be generalizable nor representative of the market. Being able to learn from each perspective can help shape the business model and allow for tweaks to the overall strategy of the business.

Embrace a culture of continuous learning and iteration within your team. Encourage experimentation as a means of generating new ideas, testing hypotheses, and uncovering insights that drive innovation and improvement.

You must have a shared vision as an organization that fosters a strong culture. Start-up’s require cross functional people to collaborate towards an end. The validation process for products and services must involve all critical stakeholders internally as well as the external customer. Customer feedback must be shared, but with the appropriate lens as people interpret feedback in different ways. Too much variability can lead to fragmented decision making and understanding of what the customer actually wants.

Ensure that your team is aligned around the purpose and goals of experimentation. Foster open communication, collaboration, and transparency to keep everyone informed and engaged in the experimentation process.

Set Key Performance Indicators (KPIs) to establish clear number based KPIs that align with the vision and goals that the business needs to achieve. This provides a tangible way to measure progress and ensures that everyone is working towards the same business KPI.

Recognize that experimentation inherently involves some degree of risk, but also offers opportunities for growth and discovery. Balance the need for experimentation with the overall strategic direction of your organization, ensuring that experimentation efforts are focused, purposeful, and aligned with long-term objectives.

In the ever-changing world of startups, the only certainty is the need for experimentation. Your innovative idea should tackle at least one huge, complex challenge that will deliver the ‘dent in the universe’ moment. To have a chance of solving hard problems, we need a new playbook. In it, there are no experts with perfect answers, no best practices yet, and multiple suitable solutions could work. Unfortunately for us, the perfect solution will become evident in retrospect, and we will laugh at why we didn't see it earlier. Our new approach elevates learning, experimentation, and discovery over following a plan and falling in love with a single, pre-defined solution. Deliberate, constrained experimentation is the new focus and direction.
